Start with a baseline
Start small. Pick a few workflows that run often and cause real pain today. For each one, capture a baseline that everyone agrees is "close enough".
At minimum, you need volume (runs per week), time (minutes per run), and quality (how often something goes wrong). If there is rework, estimate how long it takes and who is involved.
If the workflow touches multiple roles, include that too. A five-minute delay is more expensive when it requires an SME, a manager approval, or a second team to step in.
The goal is not perfect accounting. The goal is a consistent model you can update as you learn more.
Estimate time saved
Start with the simplest lever: time per run. Multiply weekly runs by average duration, then apply a conservative percent savings from guided steps.
Example: if a workflow runs 200 times per week at 6 minutes per run, that is 1,200 minutes. A 15% reduction saves 180 minutes per week (3 hours). Multiply by fully loaded hourly cost to translate into dollars.
Not all time saved becomes hard savings. In many teams, the first win is capacity: fewer interruptions, fewer stalls, and more throughput with the same headcount. That is still ROI, but be clear about how you will talk about it.
Be careful with optimistic savings. Time savings come from fewer pauses, fewer questions, and fewer context switches, but only after the workflow is adopted.
Add ramp time improvement
Guided workflows often pay off fastest during onboarding. New hires spend less time shadowing and get fewer interruptions from SMEs.
Model this by estimating how many operators you onboard per quarter, how many hours it currently takes to reach independent execution, and how much of that ramp can be accelerated. Include trainer time if onboarding pulls senior operators away from production work.
If you shadow today, include it. Shadowing is expensive because it doubles labor and it reduces the output of your best operators.
Even small improvements add up. Cutting onboarding from four weeks to three has an immediate throughput impact, especially in seasonal teams.
Account for quality
Time saved is nice, but quality is where ROI becomes compelling. Rework, escalations, and missed steps are expensive because they trigger additional labor and sometimes customer impact.
Estimate the current exception rate (for example, 5% of runs require rework) and the average cost of handling an exception (extra minutes, additional approvals, tickets, or refunds). Then model a reduction based on guidance and validation.
If you track QA scores or audit findings today, use them. Those metrics are often more persuasive to stakeholders than "minutes saved".
Include compliance and evidence costs when relevant
If your workflows require approvals or evidence, include the cost of collecting it. Many teams spend time after the fact reconstructing what happened.
Model the time spent attaching artifacts, recording approvals, and preparing for audits. Then consider the cost of audit exceptions if evidence is missing or inconsistent. Guidance that bakes evidence collection into the workflow reduces both effort and risk.
Compare to investment
Be explicit about what it costs to get value. Include software cost, internal rollout time, and any change management effort.
Do not forget internal time. Someone has to own the workflows, respond to drift, and keep the library current. The best programs plan for this up front.
If you plan to start with a pilot, model the pilot cost separately and compare it to measured savings. This helps you make a simple go/no-go decision before scaling.
Run a quick sensitivity check
ROI models are sensitive to a few variables, so test them. Create three scenarios: conservative, expected, and aggressive. In each one, vary the three biggest drivers: how much time is saved per run, how much the exception rate drops, and how widely the team adopts the workflows.
If the model still looks good under conservative assumptions, it is worth piloting. If it only looks good when everything is perfect, you have learned something useful before spending time rolling out.
When you present the model, show the range. Stakeholders trust a range more than a single point estimate.

Validate with a pilot
A short pilot turns assumptions into measured results. Track run time, completion rate, and exception handling with and without guidance, then update the model using real data.
If you can, compare a guided cohort to a baseline cohort (or compare the same team before and after) rather than relying on anecdotes.
When you share results, show both the savings and the operational wins: faster onboarding, more consistent execution, and better visibility. Those are often the reasons teams keep the program alive after the first project.
